The variant of the bet that is harder to evaluate is Reality Labs. Meta has now burned over $70 billion on VR and AR since 2021 with minimal commercial return. The engineer who knows why a particular caching layer was implemented with a 15-second TTL, and that reducing it will trigger a cascade failure under Black Friday load – that person is not replaced by an AI tool, or a new hire, or a more efficient process. AI tools are genuinely useful for volume work: code generation, test writing, documentation, incident summarisation. They are not useful for the judgment calls that depend on institutional history. That is the work that 10-year engineers do, and it is the work that is hardest to recover when they leave.

You can hire replacements. They will be cheaper, less experienced, and supported by better AI tooling. It will take two to three years before they develop the institutional knowledge the previous cohort had. During that window, you are executing on reduced judgment capacity at the exact moment you are deploying a major new infrastructure platform.


The Timing Problem

Enterprise AI ROI materialises over 2-5 years. The headcount savings are realised immediately.

This creates a specific risk profile: you cut your execution capacity now, in exchange for a capability uplift that arrives in 2-4 years. If the AI infrastructure performs as planned – if it actually replaces meaningful engineering judgment within that window – the bet works. If it doesn’t, you’ve handed competitors an execution advantage during the critical period.

The gap between AI productivity claims and measured productivity in production environments is well documented. Vendor benchmarks show 55% productivity improvement on isolated tasks (GitHub Copilot’s headline figure). Longitudinal studies measuring real PR throughput across large engineering orgs over 15 months show around 10% improvement at 65% AI adoption. If you are cutting headcount based on productivity projections that have not yet been validated at your scale, you are making a bet on future capability that current evidence does not support. Some companies will be right. Others will discover the gap when the edge cases start piling up and there is nobody who remembers how the system was built.


What This Means for Engineering Leadership

If you are leading an engineering organisation, this conversation is already happening or is about to happen. The board has read the Meta story. Someone is going to ask whether you can operate with 20% fewer engineers if AI is as productive as the headlines suggest.

The correct answer is not “no, AI doesn’t actually work.” That’s not true and it will not land. The correct answer is an evidence-based assessment of where AI is genuinely replacing volume work, where it is augmenting judgment work, and where the institutional knowledge risk is concentrated.

That means knowing which teams have the highest ratio of tribal knowledge to documented process. It means knowing where the 10% throughput improvement is already visible in your metrics, and where it isn’t. It means having a clear model of what AI tools actually change about your operational risk profile versus what they don’t.

The companies cutting at scale right now are making that assessment implicitly, at the board level, based on the headcount cost and the AI spend requirement. If you don’t make it explicitly, at the engineering level, someone else will make it for you based on a spreadsheet.

The Structural Question

There is a question underneath all of this that is not being asked loudly enough.

If every major tech company is simultaneously cutting engineering headcount to fund AI infrastructure, and the AI is being built by a progressively smaller number of researchers at OpenAI, Anthropic, DeepMind, and a handful of others – what does it mean to have an engineering organisation?

The answer is beginning to look like: a thin layer of integration engineers between foundation models and business logic, supported by AI tools, managing systems they didn’t fully build and whose internal behaviour they don’t fully understand.

That is not necessarily a failure mode. Abstraction layers have always reduced the requirement for deep specialist knowledge at every level of the stack. Engineers stopped needing to understand memory management when garbage collection became reliable. They stopped needing to write SQL by hand when ORMs matured.

But foundation models are not ORMs. They are probabilistic systems with failure modes that are harder to characterise, debug, and predict than deterministic software. The institutional knowledge required to operate them safely at production scale is not the same as the institutional knowledge being discarded. And the people who will build that new knowledge are not yet in the industry in sufficient numbers.

The industry is making a simultaneous bet on AI capability and a structural shift in what engineering organisations are for. The scale of that bet – $690 billion in combined capex from the five largest tech companies in 2026 alone – means it will not be unwound easily if the productivity assumptions prove optimistic.

We will know in two to three years whether the arithmetic worked. The companies cutting now are betting it will. The humans losing their jobs are absorbing the cost of that bet in advance of any evidence that it is correct.

Every tech company right now is choosing between betting on the next generation of AI ROI and protecting the current generation of institutional knowledge. Most are choosing the bet. The ledger on that choice will not be settled quickly, but it will be settled.
